A global digital media group, hundreds of employees, decades of history, mid-restructuring. The operating logic that actually ran the business lived in a handful of heads and thousands of unread documents. Our job: make it visible, fast, so the owners could decide with facts.
The problem
The group was profitable but opaque. Revenue attribution lived in conflicting spreadsheets. Contract obligations were scattered across hundreds of PDFs nobody had read end to end. The real margin drivers were known to exactly the people whose departure would erase that knowledge. A restructuring was coming, and every decision needed a picture that did not exist.
What we did
- Document intelligence at scale. Converted 667 archive PDFs to analyzable text, including OCR on hundreds of scans, then extracted fourteen structured fields per agreement.
- Financial forensics. Reconciled eleven yearly reports into one coherent P&L, surfacing where the numbers disagreed and finding a multi-million dollar variance along the way.
- Knowledge extraction. Dozens of leadership interviews and recordings synthesized into a living knowledge base: who knows what, what depends on whom, and the unwritten why behind key decisions.
- The single fact that changed the plan. The mapping surfaced that most of the group's margin depended on one revenue mechanism nobody had quantified. That fact reshaped the entire restructuring.

Owners could finally see revenue per contract, workload per team and risk per dependency, and decide keep, cut or automate from evidence.

The operating knowledge of key people now exists as a structured, queryable asset the company owns, whoever comes or goes.
